A three-phase engagement from BA/PMO through QA into Development

Challenge

A Toronto-based customer communications platform needed engineering bandwidth and process uplift across several product lines.

Approach

We started with a Business Analysis and PMO stabilisation phase, rolled into a QA uplift engagement, and are now in active Development delivery alongside their team.

Outcome

Engagement in active Development phase; outcomes pending sign-off.

A mid-sized customer communications platform serving financial-services clients had reached the point where ad-hoc engineering hires were no longer enough. The backlog was growing in three directions at once: process, quality, and net-new features. A single specialist hire would have solved one of those; they needed movement on all three.

How we shaped the engagement

Three phases, sequenced deliberately:

  • Phase one (BA / PMO): stabilise the flow of requirements reaching engineering. Before new code, make sure the team is working on the right things.
  • Phase two (QA uplift):install the testing and quality gates that turn the first phase's gains into durable output.
  • Phase three (Development): now embedded, co-deliver against the real product roadmap with their team.

Each phase had its own success criteria and its own exit conditions. The engagement could have ended cleanly after phase one if that had been the right call; the structure let the client keep options open.
